Durban: Every CEO eventually reaches the same point.

  • The business wants to adopt AI.
  • Budgets are being approved.

But before signing another software agreement, every CEO should ask one simple question.

Am I improving my business processes or simply buying AI?

According to Arnold Muscat, Director of College Africa Group, the answer often determines whether AI becomes a competitive advantage or an expensive disappointment.

“Most organisations don’t fail because they buy AI,” says Muscat.

“They fail because they buy AI before understanding the business processes they’re trying to improve.”

Many CEOs immediately ask about return on investment.

It’s the right concern.

But often the wrong starting point.

“One of the biggest reasons organisations struggle to prove AI’s ROI is because they never measured the business before implementing AI,” explains Muscat.

“If you don’t know how long a process takes today, how many people are involved, how many errors occur or how much rework exists, how can you prove AI improved anything tomorrow?”

This is where many AI projects begin to lose momentum.

  • AI is introduced.
  • Employees receive licences.
  • But nobody knows whether productivity has actually improved.
  • The problem isn’t AI.
  • The problem is that there was never a baseline.

Before introducing technology, organisations should first understand how work actually flows through the business.

That is why more organisations are engaging an AI Strategy Consultant before making significant AI investments.

The objective is not to choose software.

The objective is to identify where AI can deliver measurable business value.

The next step is an AI Workflow Discovery.

This is where organisations record how work is currently performed.

Only then do they establish the baseline needed to measure future ROI.

“You can’t improve what you don’t measure,” says Muscat.

“Before asking what AI will save, first measure what your current business process is costing.”

Technology becomes part of a business improvement strategy rather than another software purchase.

  • AI builds on existing capability.
  • It does not replace it.

  • But they still require human judgement.
  • AI should assist people.
  • It should never replace professional accountability.
  • Every AI-generated report, recommendation or decision should be validated before it influences the business.

According to Muscat, the organisations achieving the greatest success are not necessarily those buying the most AI software.

They are the organisations improving the way work gets done.

“The greatest return on AI comes from combining better business processes, AI Strategy, AI Workflow Discovery, stronger workplace skills, like Excel and responsible AI into one business productivity strategy,” says Muscat.

As AI continues to reshape the workplace, the question facing every CEO is becoming clearer.

The issue is no longer whether to invest in AI.

The real question is whether the business is improving the processes that AI is meant to support.
